The idea
Every leader arrives with layers: the image presented to others, roles performed, beliefs inherited, wounds carried, fears protected, and values at the core. These layers can influence a decision before the leader has named them.
A title can explain authority, but it cannot explain every reaction. When pressure rises, the leader may defend an image, repeat an inherited belief, or avoid a painful question. Peeling back a layer means asking what is driving the response and how others experience it.

Where did your strongest reaction this week come from: a value you chose, a role you perform, or a fear you protect?

Before your next difficult conversation, write down the reaction you expect and the value you want your behavior to express.
